The Agentic BFCM 2026 Checklist: How to Get Your Shopify Store Ready for AI Shopping Agents

Short answer: Black Friday is Friday, November 27, 2026, and Cyber Monday is November 30. This is the first holiday season where AI agents can buy directly from Shopify stores inside Google AI Mode, Gemini, Microsoft Copilot and Meta’s Muse, with checkout on by default. To be ready:

  • Lock your Agentic Storefronts settings by November 19.
  • Make every BFCM offer work as a Shopify discount.
  • Keep one-time purchase options on hero products.
  • Set up server-side tracking before the traffic arrives.

Shopify is framing 2026 as the first holiday season of the agentic era. Its 2026 Global Holiday Retail Report found that 65% of shoppers expect to use AI for at least one holiday shopping task. This checklist covers only the AI-channel side of BFCM. For general preparation (theme, inventory, ads and email), use our complete guide to preparing your store for the BFCM sale.

The numbers behind agentic BFCM 2026

  • 65% of shoppers expect to use AI for at least one holiday shopping task (64% in 2025).
  • US figure of 60%, from a survey of 18,000 consumers in nine countries run by Sapio Research.
  • Only about one-third of shoppers say they trust an AI agent to buy on their behalf.
  • AI-referred traffic to US retail sites is forecast to grow 130% year over year, with the largest jumps on Thanksgiving (+159%), Black Friday (+95%) and Cyber Monday (+88%).
  • US online holiday spend is forecast at $275.1B, with Cyber Monday the biggest day at $15.1B.
  • 20% of all 2026 holiday ecommerce traffic is predicted to come from AI chat agents.
  • 29% of US consumers plan to use AI for holiday shopping, up from 22%.
  • Shopify merchants sold $14.6B over BFCM 2025, up 27%, with 32% of orders on Shop Pay.

Read these carefully. The 65% figure measures stated intent, not completed purchases, and it barely moved from last year. AI traffic growth is slowing, from Adobe’s 2025 season figure of +693% to a 2026 forecast of +130%, because the base is now much larger. The opportunity is real, but it is concentrated in research and comparison. Agents that complete the purchase are newer, and shopper trust is still low.

Part 1: Settings and eligibility

All controls live under Shopify admin > Sales channels > Agentic. Our Agentic Storefronts settings guide explains every switch.

  • Record your current settings. The master switch, “Allow Shopify to manage for me,” is on by default for eligible stores.
  • Decide channel by channel. Meta was added on September 8, 2026, and Google began enrolling eligible US stores in native checkout in late September. Both default to in-chat checkout.
  • Decide on auto-enroll. If it stays on, any new AI channel Shopify adds before Black Friday joins with checkout on.
  • Make opt-out decisions by November 19. Catalog access changes can take up to 7 days.
  • Complete all three policies under Settings > Policies: Terms of service, Privacy policy, and Return and refund policy. Every AI channel requires them.
  • Confirm Google Merchant Center is connected through the Google & YouTube channel with automatic product and shipping sync on. Google AI Mode and Gemini read from it.
  • Check your market. ChatGPT and Copilot need a store selling to US customers, Google needs a US-based store selling to US customers, and Meta covers the US, Canada and Mexico.

Part 2: Product data that agents can read

Agents compare products in seconds. Thin or inconsistent data loses.

  • Open Listing quality on the Agentic page and fix your lowest-scoring products first. It scores description completeness, images, verified reviews, variant completeness and policies.
  • Assign the deepest product category to every BFCM product. Uncategorized products are ineligible for Shopify Catalog.
  • Fill category attributes (size, color, material, flavor, skin type and so on).
  • Add barcodes (GTIN/UPC) to every variant.
  • Bind variant images so the right color or shade appears.
  • Write descriptions in plain language that matches how people ask. Shopify’s holiday guidance stresses describing the need a product meets, not just its features.
  • Move legal disclosures into the first 6,000 characters of each description.
  • Use Catalog Mapping to send a clean title or a claims-safe description to AI channels without touching your storefront. Supplement and skincare brands should read our Catalog mapping guide.

Part 3: Offers and pricing that work inside AI checkouts

Theme banners, popups and cart-drawer messages do not exist inside Copilot, Gemini or Muse. Only what is in Shopify’s checkout logic travels with the order.

  • Build every BFCM offer as a Shopify discount. Shopify confirms automatic discounts, discount codes and discount Functions run in direct checkout.
  • Avoid offers that only work in theme code, such as cart-drawer “add a gift” scripts or JavaScript price changes.
  • Decide on compare-at price sharing. In Catalog Mapping you can send compare-at prices as a list price when they are higher than the current price. Whether each AI channel shows strikethrough pricing is not documented, so test.
  • Keep discounts believable. Shopify’s Oct 6 holiday post advises leading with value over ever-deeper discounting, and third-party research on Meta’s Muse suggests it filters listings priced far outside a category’s normal range (unconfirmed by Meta).
  • Plan around what direct checkout cannot sell: subscriptions, bundles, customizable products and B2B-only products. Offer each hero item as a standalone one-time purchase.
  • Do not rely on checkout upsells. Upsell, add-on, surcharge and loyalty checkout blocks do not render in direct checkout. Move those offers into post-purchase email.

Part 4: Tracking and measurement

This is where most stores will misread their BFCM results.

  • Set up server-side order events (GA4 Measurement Protocol, server-side GTM, Meta Conversions API). Google Analytics and custom pixels do not fire on direct checkouts in Google, Copilot or Meta.
  • Treat Shopify admin as the source of truth. Orders from AI channels carry channel or referrer attribution.
  • Use the Agentic page and Explore reports for per-channel sales, orders, sessions and conversion.
  • Remember the shopper count measures visits. Direct-checkout purchases do not add to it.
  • Adjust your baselines. Shopify changed session measurement and began filtering bots by default around September 21–23, 2026. Comparing 2026 conversion rates to 2025 without adjusting will mislead you.

Part 5: Checkout, returns and service

  • Run a test purchase in each AI channel you can reach, using a real discount code.
  • Test browser-agent checkout. Since September 28, 2026, Shopify’s WebMCP tools let in-browser agents complete checkout with a saved Shop Pay card after the buyer confirms. Make sure your checkout extensions do not block the flow.
  • Set holiday return windows. Since September 29, 2026, Shopify supports return-window overrides by market, collection, product or variant. You remain the merchant of record for AI-channel orders and handle all returns.
  • Tag AI-channel orders for your support team so agents can spot “I bought this in Gemini” tickets.
  • Answer policy questions in plain text. Store policies reach agents through /agents.md and /llms.txt, and the Shopify Knowledge Base app holds FAQs. Clear shipping cutoffs and return terms help agents recommend you.

Part 6: During Cyber Week

  • Watch the Agentic page daily from November 26 to 30.
  • Monitor inventory on AI-featured products. Shopify syncs inventory and pricing to AI channels continuously, and third-party research on Muse suggests it requires an in-stock product page to recommend an item.
  • Avoid same-day price or setting changes unless something breaks. Turning the master switch back on, for example, re-enables direct checkout everywhere.
  • Log AI-channel orders, average order value and refunds separately from your main channels.

Part 7: After BFCM

  • Reconcile admin orders by channel against GA4 and ad platforms.
  • Compare AI-referred conversion against your other channels.
  • Review which products agents picked and which they skipped, and fix data gaps before the December gifting window.
  • Revisit channel and auto-enroll settings for 2027.

Who should own this during code freeze?

Most of this list is not a one-time project. Settings change, Shopify adds channels, and product data drifts every time someone launches a new SKU. During BFCM week, someone also needs to watch the AI-channel numbers and react fast.

That is the case for a retainer. An XgenTech Shopify retainer team can run this checklist, own your Agentic Storefronts settings, keep catalog data clean and stay on call through Cyber Week, so your team can focus on the campaign.

Frequently asked questions

When is Black Friday 2026?

Black Friday is Friday, November 27, 2026. Thanksgiving is November 26 and Cyber Monday is November 30.

How many shoppers will use AI for holiday shopping in 2026?

Shopify’s 2026 Global Holiday Retail Report found that 65% of shoppers expect to use AI for at least one holiday shopping task. A secondary summary of the report puts the US figure at 60%, and only about a third of shoppers say they trust an AI agent to buy for them.

Will AI shopping agents use my BFCM discount codes?

Shopify says automatic discounts, discount codes and discount Functions are supported in direct checkout in Google, Copilot and Meta. Theme-only offers and checkout upsell blocks are not.

When should I change my Agentic Storefronts settings before Black Friday?

By November 19, 2026. Turning off Shopify Catalog access can take up to 7 days to stop data sharing, and Cyber Week starts November 26.

Can AI agents buy subscriptions or bundles on Black Friday?

Not through direct checkout in Google, Copilot or Meta. Those channels do not support subscriptions, bundles, customizable products or B2B-only products. ChatGPT sends shoppers to your own checkout, where they work.

Why will my BFCM analytics undercount AI sales?

Google Analytics and custom pixels do not fire on direct checkouts in AI channels. Use server-side events and reconcile against Shopify admin orders by channel.

Is this different from regular BFCM preparation?

Yes. Regular BFCM prep covers your theme, inventory, ads and email. Agentic BFCM prep covers how AI agents see, price and check out your products. Do both.
